Problem
Hackathons have a completion problem. The prize pool gets people to register and then most of them quietly stop, because six weeks is a long time to build toward a verdict from nobody in particular.
Solution
Six weeks, 3 May to 20 June, on DoraHacks, co-sponsored by Spheron Network with Scenario.com putting $10,000 in credits behind the generative-AI track.
Three demo days rather than one ending, each judged by a different pair of outside firms: Samsung Next and Maven 11, LongHash and Merit Circle, Chorus One and Com2uS. Both streamed on YouTube and Binance Live. Workshops ran alongside, including Saga's own chainlet training plus sessions from Spheron, Scenario and LYNC.
Analysis
A prize pool gets people to register. Knowing who will be sitting in the room when they demo is what gets them to finish, so I booked investors and studios who could act on what they saw and spread them across three demo days instead of one ending.
The workshops attacked the other half of the drop-off. A team arriving with an idea and no platform experience either closes that gap in week one or disappears in week three.
Result
52 submissions, 9 winners and a prize pool over $50,000 across six tracks.

Opening ceremony. Streamed, like every workshop and demo day after it.
